7 Red Flags That Should Make You Walk Away

Before we talk about what to look for, let's cover what should make you run. Any one of these is a serious warning sign:

What Good Vendors Actually Look Like

Now the positive signals — the things that separate competent vendors from the noise:

They start with your process, not their technology

A good vendor's first question isn't "what AI do you want?" It's "walk me through what your team actually does today." They understand that AI implementation is a process problem first and a technology problem second.

They scope small and deliver fast

Instead of proposing a 6-month transformation, they suggest a 3–6 week pilot that automates one specific workflow. This lets you see results quickly, validate the approach, and decide whether to expand — with actual evidence, not promises.

They talk about failure modes

Good vendors proactively explain what can go wrong: edge cases the AI won't handle, data quality issues that could surface, scenarios where human review will still be needed. This isn't pessimism — it's professional honesty.

They give you ownership of the output

The automations they build, the configurations they set up, the documentation — it's yours. If you decide to stop working with them, you can hand it to another vendor or your internal team. No proprietary lock-in, no "black box" systems only they can maintain.

They have a clear handoff plan

Before the project starts, they explain what happens after delivery: who maintains the system, how updates work, what support looks like, and how your team gets trained. This shows they've done this before.

10 Questions to Ask Every Vendor

Print this list. Bring it to every vendor call. The quality of their answers will tell you more than any sales deck.

How it works: A defined scope with a firm price. "We'll automate your invoice processing for $5,000."

Pros: Budget certainty. Forces the vendor to scope carefully. Easy to compare across vendors.

Watch for: Vague scope definitions that let the vendor deliver less than you expected. Get deliverables in writing.

Monthly Retainer

Good for ongoing work

How it works: Fixed monthly fee for a set number of hours or deliverables. "$3,000/month for up to 40 hours of AI development and support."

Pros: Predictable cost. Good for iterative work that evolves over time.

Watch for: Retainers without clear deliverables become "access fees." Define what you're getting each month.

Hourly/Time & Materials

Highest risk for buyers

How it works: Pay by the hour. "$150–$300/hr for senior AI engineers."

Pros: Flexible scope. Good for R&D where requirements aren't clear.

Watch for: Budget overruns. Set a hard cap and check-in cadence. This model incentivizes the vendor to work slowly — only use with vendors you trust.
